Should I code my own live chat in 2026?
You can build the widget. Here’s what it takes to own everything behind it.

Yes, you can build it. Should you own it?
Code your own live chat if the conversation experience is a core part of your product, you need control a hosted tool cannot give you, or the build itself is the point. If you mainly need to support customers across several products, compare the whole operating job before starting. A working widget is a useful milestone. It is only one part of a support platform.
You are a strong vibe coder. You can read a migration, inspect an agent’s diff, diagnose a websocket reconnect and ship a decent interface. This article assumes that competence. “You could never build this” would be a silly argument in 2026.
A better question is: which parts do you want to be responsible for next month? The missed message, the email that never arrived, the Android push token that expired, the search result from another project, the AI answer that ignored a handoff request?
There are three very different things you could build.
A chat demo
A widget, an inbox and messages between two browsers. No delivery guarantees, mobile release process or imported knowledge base.
Our estimate: 8–24 hoursSupport for your own app
Persistent conversations, authenticated agents, reconnects, offline follow-up, basic notifications, backups and enough testing to use it.
Our estimate: 60–160 hoursAn Orka-like support suite
Multiple projects, permissions, native operator apps, help center, AI, handoff, live map, reports and everything in the inventory below.
488–968 hoursThese are editorial planning ranges for one experienced developer using AI coding tools and managed services. They include implementation, integration, review and tests. They are not measured benchmarks or delivery promises. Existing components can shorten them; unfamiliar mobile tooling, a migration or stricter reliability requirements can lengthen them. The ranges are alternatives, not three phases to add together.
For the full-suite estimate, we assume a practical internal tool for your own portfolio: one reusable design system, a cross-platform mobile codebase and a defined feature set. Building a commercial competitor adds customer provisioning, billing, abuse disputes, documentation and supporting other developers. That is a larger project.
The service bill, line by line.
The following is a menu of building blocks. Do not add every row. Resend and Postmark are alternatives; edge geolocation can replace a paid IP lookup service; your own vector search can replace hosted file search. The $5 Workers subscription appears once, not once per feature.
Official public prices checked on . Vendor amounts are USD, before tax, unless stated otherwise. Orka prices later in this article are EUR. We do not silently convert currencies, assume annual discounts, or count promotional credits as permanent savings.
Hosting, CDN & API
Workers Paid: $5/month minimum. Includes 10M requests and 30M CPU-ms; then $0.30/M requests and $0.02/M CPU-ms. Static asset requests are free.
One account-level baseline, not $5 for each feature.
Real-time connections
Durable Objects Paid allowance: 1M requests and 400,000 GB-s/month. Extra usage: $0.15/M requests and $12.50/M GB-s, with billing-unit rounding.
Incoming WebSocket messages use a 20:1 billing ratio. Outgoing messages are not charged as requests. Connection setup and active duration still count. Durable Object SQLite storage includes 5 GB on Paid, then $0.20/GB-month; row reads and writes have their own allowances.
Conversation database
D1 Paid includes 5 GB, 25B rows read and 50M rows written/month; above that: $0.75/GB-month, $0.001/M reads, $1/M writes.
Index writes, searches and analytics consume database operations too. SQLite storage inside Durable Objects has a separate meter; do not confuse it with D1.
Files, images & backup objects
R2 Standard: 10 GB-month, 1M Class A and 10M Class B operations/month free; then $0.015/GB-month, $4.50/M A, $0.36/M B. Internet egress is free.
Budget for retained files, thumbnails, exports and backup copies. Scanning and transformations need compute as well.
Jobs, reminders & retries
Queues Paid includes 1M operations/month, then $0.40/M. A small successful job normally uses 3 operations.
Retries and messages larger than 64 KB add operations; consumers also use Workers compute.
Transactional email: Resend
Free: 3,000 emails/month, maximum 100/day. Pro: $20/month for 50,000; additional buckets of 1,000 cost $0.90.
Sending and receiving share the quota. Count follow-ups, inbound replies, invitations, password resets and notification fan-out.
Transactional email: Postmark
At 10,000 emails/month: Basic $15, Pro $16.50, Platform $18. Pro includes inbound processing; overage $1.30/1,000.
An alternative to Resend, not another required subscription. For replies-by-email compare an inbound-capable plan.
Visitor geolocation
Use Workers request.cf city, country, latitude and longitude with no separate geolocation API subscription.
That is approximate IP location, not GPS or a verified customer address. Use trusted edge metadata, not a client-supplied IP.
Optional enrichment: ipbase
Free: 150 lookups/month. Small: $9.99/month for 65,000. Medium: $39.99 for 650,000 and security data.
Optional alternative/enrichment. Cache per visit or IP within your retention policy; do not buy a lookup for every typing event.
Interactive map basemap
Mapbox GL JS map-load pricing: first 50,000 loads/month free; next 50,000 at $5/1,000.
Loads are map initializations, not visitor pins. A self-hosted static world outline can avoid a map API bill, with attribution/licensing handled.
Push transport & crash reporting
Firebase Cloud Messaging and Crashlytics are listed as no-cost products.
Delivery transport is only one part: you build permissions, token cleanup, deep links, queues and unread state. Apple delivery requires APNs setup.
iOS distribution
Apple Developer Program: $99/year (or local equivalent).
About $8.25/month amortized, paid annually. No extra membership per app under the same eligible account; devices and engineering are separate.
Android distribution
Google Play developer registration: $25 once.
Account verification, applicable testing requirements and review time remain. This is not a monthly charge or a guarantee of approval.
Mobile builds & updates
Expo: Free plan available; Starter $19/month + additional usage, including $45 of build credit.
Optional hosted build service. Existing local build hardware can avoid this subscription; store fees still apply.
AI answers, drafts & translation
Illustrative direct API rates per 1M input/output tokens: GPT-6 Luna short-context standard $0.10/$0.50; Claude Haiku 4.5 $1/$5.
Different models and tokenizers are not quality-equivalent. Long context, caching, reasoning, tools and additional calls can change the bill.
Knowledge embeddings & retrieval
text-embedding-3-small: $0.02/M tokens. Vectorize Paid: 50M queried dimensions and 10M stored dimensions included; then $0.01/M queried and $0.05/100M stored.
Crawling, parsing and re-indexing cost compute. Choose this pipeline OR a hosted retrieval tool; do not silently count both.
Optional hosted file search
OpenAI file search: $0.10/GB-day after 1 GB free, plus $2.50/1,000 tool calls in Responses. Model tokens are separate.
Two GB stored for 30 days means $3 storage beyond the free GB; 10,000 calls add $25. Alternative to your own vector pipeline.
Optional model router
OpenRouter Standard lists a 5.5% platform fee; model/provider prices and funding terms apply.
Use direct OpenAI, direct Anthropic OR a router for a given call. Your coding-assistant subscription does not fund the support bot.
Spam challenges
Turnstile Free: $0 within its plan limits, including up to 20 widgets and 10 hostnames/widget.
Still enforce server-side limits, authorization and file checks. A CAPTCHA is not a security review.
The $0 rows are real. So are their limits.
You do not need a paid SaaS subscription for a saved reply, an emoji picker or a business-hours switch. Those features use code and the database you already run. That makes the incremental vendor bill small, while leaving the implementation and maintenance work intact.
Free allowances also belong to an account or project, depending on the service. If your existing apps have already used them, a new chat is not starting from zero. Separate staging environments, load tests and backups can consume the same allowance.
Real time can be cheap. Keeping everything awake can be expensive.
A good Cloudflare implementation can keep socket costs low using Durable Object hibernation. Idle connections remain open while the object is allowed to sleep; state must survive its reinitialization. Timers or continuously active work can prevent the expected savings. This is an architecture decision, not a discount code. Cloudflare’s hibernation guidance ↗
Track connection establishments, incoming frames, fan-out, active object duration and persisted writes separately. “We sent 10,000 chat messages” does not tell you any of those numbers. Typing previews, presence updates, tabs left open overnight and every teammate watching the inbox are part of the workload.
The same distinction applies to the map. A visitor moving between pages should update a pin or list entry, not recreate the map and buy another IP lookup. Cache suitable location data, expire presence, and update only what changed.
Your AI bill is per call, not per customer.
Here is a transparent example: one generated reply reads 5,000 input tokens and produces 500 billed output tokens. Input includes instructions, retrieved passages and conversation history. These are planning assumptions, not an observed average or a maximum.
Direct API, standard uncached rates. Anthropic source ↗
At the same assumed billed token counts, GPT-6 Luna’s short-context standard rates give $0.75 for 1,000 replies. That is a price calculation, not a claim that models produce equally good support answers. Test your own questions, languages and handoff cases. Tokens may differ by tokenizer; reasoning and tool usage can add cost. OpenAI source ↗
Five replies per conversation means five calls. Add a translation on each side, a summary, an urgency classifier, a retry and a confidence check, and “one conversation” contains many billable operations. Returning a cached FAQ answer can reduce calls. Blindly resending the complete history forever increases them.
Do not forget ingestion: fetching your site, parsing PDFs, making chunks, embedding new content and invalidating old vectors. Our scenario budgets use self-managed retrieval; OpenAI hosted file search is shown as an alternative in the ledger. A ChatGPT, Claude or coding-editor subscription is not a credit balance for your customer-facing bot.
Three monthly budgets you can actually inspect.
These are modeled budgets, not bills measured from Orka. All assume one Cloudflare Paid account, efficient queries, hibernating sockets and usage within the included real-time/database/queue allowances described below. Reserve lines are money set aside by us, not provider fees.

Twelve operators. Google Play registration adds $25 once, not monthly. Existing test hardware assumed; extra builds, model calls and quota overruns are extra.
Exact usage envelope behind the $0 Cloudflare lines
For all three examples, assume at most 1M Worker requests and 10M CPU-ms/month; at most 1M billable Durable Object requests and 400,000 active GB-s; at most 1 GB Durable Object SQLite storage; at most 5 GB D1 storage, 10M row reads and 1M row writes; at most 300,000 queue operations; and at most 100,000 R2 Class A plus 1M Class B operations. R2 storage is shown separately. Database/index overhead is included within those assumed row and storage ceilings.
For retrieval, assume at most 5,000 chunks at 1,536 dimensions, and at most 50M queried dimensions/month, including insertion/query accounting. The first two examples use the edge’s location fields; the third selects 250,000 ipbase lookups within Medium. Each uses at most 10,000 Mapbox map initializations/month. Free quotas are assumed unused by other applications. These ceilings are constraints to measure in a load test, not a promise that visitor counts automatically imply this usage.
No SMS, phone, OCR service, external security audit, new hardware, coding-assistant subscription, paid custom-hostname service, dedicated email IP or premium support contract is included. Optional costs are itemized below. Higher usage, retention and translation change the budget.
The lean example can cost less than many support subscriptions. That is a legitimate reason to build if its deliberately narrow scope is enough. The larger examples mostly get more expensive because we selected many AI replies and optional services, not because a chat bubble inherently needs hundreds of dollars in hosting.
Now price the work: the complete feature inventory.
We mapped 77 capabilities from Orka’s feature catalogue into non-overlapping work packages. Every capability appears below, including the unglamorous ones. Open a package for its exact scope. Several features share one underlying implementation; charging a whole new backend for each would exaggerate the cost.
Hours are our estimates for a strong AI-assisted developer. The dollar equivalent uses an illustrative $50/hour opportunity cost, not a quoted freelance rate. If you build it yourself, no one sends you that labor invoice. The time is still unavailable for another product.

Service cost: Shared meters + an editorial $0–30/month monitoring/CI allowance at small scale; independent security/legal work requires a quote.
- IP & country blocking
The expenses that do not fit neatly into a per-message price.
- Maintenance: reserve 4–12 hours/month for a small production installation, or 12–30 hours/month for the full suite with native apps and AI. These are our planning allowances; an incident or OS migration can exceed them. At $50/hour, that is $200–600 or $600–1,500 of time.
- Hardware: $0 incremental if you already have suitable build access and test devices. Otherwise put an explicit $500–2,000 one-time planning allowance in your worksheet, then replace it with actual hardware quotes. This is a budget range, not a vendor price.
- Coding agents: $0 incremental if your existing allowance covers the work; otherwise reserve $20–200/month as a planning range, then insert your actual tool’s subscription and usage. API overage can exceed it.
- Domains and monitoring: an existing subdomain costs no additional registration. For a new domain, budget roughly $10–30/year until you have a registrar quote. The scenario monitoring/CI lines are $0–30/month allowances; retention-heavy logs, macOS builds and external uptime checks can require more.
- Knowledge upkeep: budget 2–8 hours/month to review answers, update articles and evaluate regressions. At $50/hour that is $100–400. This also exists when you buy a support tool; do not count it as a DIY-only disadvantage.
- Human support: both options still need people to answer exceptions. Use your actual staffing budget on both sides of the comparison. An AI feature is not a commitment to answer everything correctly.
- Security, privacy and recovery: initial internal checks are in the work packages. External penetration testing, specialist advice and contractual requirements need scoped quotes; there is no honest universal price. Deletion must reach files, embeddings and backups according to your retention design.
If you want to sell your build to other companies, add subscription billing, taxes, account provisioning, customer migrations, abuse management and support for the support tool. The estimates here do not include launching that second business.
Put your own time in the calculation.
Try your own assumptions. This worksheet calculates the economic cost of ownership; it is not a vendor quote or an Orka savings claim. Keep all inputs in USD. Set your hourly value to zero to see the selected service budget alone.
Already pay for a service? Use its incremental cost. Already own the code? Treat past work as sunk cost and compare the next twelve months. Expect learning or a reusable capability? Give that benefit a value too.
When building is the right call.
Build when messaging differentiates the product: specialized collaboration, unusual data flows, deep proprietary workflows, or requirements a hosted vendor cannot meet. Build when you want to learn distributed product engineering. Build when you have an engineer who will remain responsible for it and the narrowed scope makes the economics work.
Buying is more attractive when the inbox is supporting the business rather than being the business. Running three SaaS apps, two Shopify apps and a weekend project creates a strong incentive to share the support layer while spending engineering time on the products themselves.
What the Orka alternative actually costs.
Orka’s current plans are Free (€0, one teammate), Light (€9/month, two), Pro (€29/month, three) and Max (€99/month, twelve). Every plan includes unlimited projects; Max offers extra teammates at €8/member/month. Light adds operational tools; AI starts on Pro; Max adds assistant branding and deeper reporting. Check the plan matrix rather than assuming every feature is included in Free.
AI usage is separate. On Pro and Max you can use Orka-managed AI without a key, or connect your own OpenAI, Anthropic or OpenRouter key. Orka adds no markup to your own-key usage; provider or router charges still apply. See AI billing and controls ↗
Orka is not the answer to every requirement. If you need self-hosting, phone support, enterprise identity management or a complex contact center, examine those requirements first. Read the product boundaries ↗
Our practical advice: write down the five things you need today, then the failures you refuse to accept. Price that scope. If you still want to build, the next article gives you a concrete route from the data model to a reliable release.
Frequently asked questions
Can I vibe code a live chat in a weekend?
A prototype or deliberately small internal tool, yes. A support suite with reliable email, native operator apps, project permissions, a help center and AI handoff is a different scope; use the work-package estimate rather than a demo’s completion time.
Can I run my own live chat for free?
A small web-only experiment can fit free allowances if its usage and daily peaks stay within their limits. Production email volume, paid AI, native distribution and your time can introduce costs even when the socket layer is free.
Is the live map expensive?
Not necessarily: approximate edge geolocation and a map within its free allowance can add no service charge. Presence tracking, clustering, privacy controls and avoiding repeated lookups are the parts you still implement.
What is usually the biggest cost?
For low-volume DIY support, it is often the time needed to build, test and maintain the complete workflow. At higher AI volume, model calls can dominate the service bill; the examples separate those two kinds of cost.
